Background and history

Hiruzen led Konoha as its Third Hokage and remained the Ninja Academy’s nominal headmaster. He watched the academy’s first practical combat lesson from a distance, taking particular interest in his son Asuma and the village’s future shinobi 6.

As he grew older, Hiruzen began planning for a successor. He favored his student Orochimaru despite damage to Orochimaru’s reputation, while monitoring Gong Yi and Kakashi Hatake as potential members of the next Hokage’s support structure. He rejected Danzō’s attempt to recruit Gong Yi into Root, assigning the boy to a standard mission squad instead so he could form bonds with his peers 19 67.

After Orochimaru’s human experiments came to light and he defected, Hiruzen’s judgment drew public criticism. Hiruzen passed the Hokage hat to Minato Namikaze, but resumed office after Minato died in the Nine-Tails Incident 170 171 184.

Hiruzen prioritizes Konoha’s survival but often seeks to limit the cost of conflict. He kept Gong Yi out of Root because he feared its brainwashing would waste the boy’s talent, later signed a ceasefire with Iwagakure over Danzō’s objections, and refused to hand the infant Naruto to Root 19 164 184.

His restraint also creates friction. Gong Yi criticizes his decision to use evidence against Sasori privately to secure a ceasefire rather than expose it publicly. Hiruzen’s attachment to Orochimaru contributes to his hesitation during their confrontation after Orochimaru’s defection 119 169 261.
