Background / History

Orochi and Kaido were allies who agreed not to interfere in each other’s territories. Although Orochi held the title of shogun, Wano’s influential residents recognized Kaido as the country’s true master 15 35.

Before his final battle with Kaido, Kozuki Oden spent five years dancing naked outside Orochi Castle. Good describes this as Oden sacrificing his dignity and temporarily obeying Orochi and Kaido to protect Wano and hostages 11.

Orochi previously had a Clone-Clone Fruit user on his side who could copy another person’s appearance through touch. That individual was already dead by the time Yamato began presenting herself as obedient to Kaido 12.

After Oden’s death, Orochi’s two remaining goals were to eradicate the Kozuki Clan—particularly Momonosuke and the Nine Red Scabbards—and take revenge on Wano’s population. He deliberately perpetuated hunger, polluted water, and destitution, believing the people should suffer for persecuting the Kurozumi Clan 35.

His administration also neglected the Ninja Village. After the pirates established themselves in Wano, the village’s standing and funding declined, and its elders struggled to cultivate new talent. Orochi showed no interest in addressing its difficulties 78.

Appearance

  • Human form: Has an oversized head; his eyes are repeatedly compared to copper or bronze bells when widened in anger 35 37.
  • Transformed form: His head becomes an ugly snake’s head, and seven additional heads emerge from his neck 38.
  • Final battle: Ace’s flames leave his body blackened and smoking. By the end of the confrontation, seven of his eight heads have been burned to charcoal, and Ace severs the remaining head 56 57.

Personality

Orochi combines vindictiveness with persistent fear of the Kozuki Clan. He repeatedly warns his retainers against a Kozuki resurgence, even when they privately dismiss the surviving followers as scattered fugitives. He celebrates their deaths and regrets not personally witnessing Good’s destruction of the Kozuki samurai 35.

His temper is volatile and destructive. When angered, he smashes cups, wrecks rooms, or lashes out with his transformed heads. Nevertheless, he can abruptly replace open hostility with false warmth when a target’s political connections make violence dangerous 37 38 41.

Orochi values his authority above Wano’s prosperity. Hakumai’s development alarms him both because it could improve commoners’ lives and because it could draw residents away from the Flower Capital, his principal power base. He disregards ordinary people’s wishes but recognizes that losing the support of the samurai families could cost him the shogunate 35 41.

His suspicion of Kyoshiro becomes so consuming that he avoids summoning his favored courtesan, Komurasaki, for fear of alerting Kyoshiro to his preparations. He cannot eat or sleep peacefully while the suspected infiltrator remains alive and ultimately accepts assistance from Good despite deeply resenting him 52 53.

Orochi places great importance on rank and the privileges of his alliance with Kaido. He considers himself Kaido’s equal within that alliance and expects even the All-Stars to show him deference, making Good’s demands over the bandit-suppression money especially humiliating 55.

When faced with Ace, his concern for money, political enemies, and dignity gives way to frantic self-preservation. He begs for rescue and orders courtesans far weaker than himself to stop his pursuer. Once escape becomes impossible, his fear turns into indiscriminate hatred: he curses the Kozuki, Wano’s people, and even Kaido for failing to save him, invoking the Kurozumi family’s grudge as he makes his final attack 56 57.

Abilities & Skills

Mythical Zoan Transformation

Orochi possesses the Snake-Snake Fruit, Mythical Zoan Model: Yamata no Orochi, allowing him to manifest eight snake heads 38.

  • Surrounds Good with all eight heads while threatening to kill him 38.
  • Uses his heads to bite objects around the banquet hall during a furious rampage 38.
  • Retracts the additional heads and returns to human form after calming down 38.
  • Is described by Good as exceptionally difficult to kill, effectively possessing eight lives. The initial description does not demonstrate the exact mechanics of that survival ability 38.
  • Remains alive and capable of attacking after Ace burns seven heads to charcoal. Ace kills him by severing the final surviving head 57.

Political and Military Authority

As shogun, Orochi commanded forces and funding through his retainers and allied samurai families 38 41.

  • Oniwabanshu: His elite ninja unit has eleven members skilled in stealth and assassination, with techniques including ryuo and Flying Slash 36.
  • Military strength: The Oniwabanshu and Mimawarigumi under his command collectively number ten thousand 38. After his death, the broader ninja corps and the samurai Patrol Squad are each identified as five thousand strong 59.
  • Reinforcements: Kyoshiro could arrive to support him, making a prolonged assault on Orochi particularly dangerous before his identity was exposed 38 55.
  • Fundraising: His contribution encourages samurai families to donate to the bandit-suppression campaign 41.
  • Limits: He avoids openly attacking Kaido’s daughter and must account for the interests of the samurai families sustaining his rule 35 41.
  • Emergency mobilization: During the attempt to kill Kyoshiro, he orders Fukurokuju to gather the samurai and has the banquet guests warned that Kyoshiro is a Kozuki assassin 56.
  • Collapse of authority: After Ace displays his severed head, the defending samurai lose their resolve and drop their weapons. His surviving military institutions subsequently pledge allegiance to Yamato 57 59.

Covert Scheming

Orochi uses indirect violence when openly confronting an opponent would threaten his alliance with Kaido 38 41.

  • Sends Good and Yamato against Ashura Doji, expecting to benefit whether the bandit or his opponents are defeated 38.
  • Accepts Fukurokuju’s proposal to kill Good during the campaign and subsequently take control of Hakumai 41.
  • Orders Kyoshiro’s assassination despite being told that the evidence against him remains conjectural 49.
  • Recruits Good to prevent Kyoshiro from escaping and uses an apparent dispute over the campaign funds to distract Kyoshiro before the Oniwabanshu attack 53 54 55.
  • Hopes the confrontation will eliminate both Kyoshiro and Good, rather than merely removing the suspected Kozuki retainer 54.

Combat Limitations

Despite his powerful Devil Fruit, Orochi has never trained seriously and is explicitly described as poor at fighting. Once Ace defeats Fukurokuju, Orochi primarily attempts to flee rather than confront him. His eventual eight-headed attack fails to stop Ace’s flames 56 57.

Power Progression

Chapter Development / Demonstration Significance
38 Reveals the Yamata no Orochi transformation, manifesting eight snake heads and later returning to human form. Good describes him as effectively possessing eight lives 38. Establishes his Mythical Zoan ability and the difficulty of killing him quickly.
56 Survives being engulfed by Ace’s Fire Fist but suffers extensive burns and flees after Fukurokuju is defeated 56. Demonstrates that his Devil Fruit does not compensate for his lack of serious combat training.
57 Attacks Ace with all eight heads, survives the burning of seven, and dies when Ace severs the last head 57. Demonstrates continued survival with only one head remaining, as well as the fatal limit reached when that final head is destroyed.

Relationships

  • Kaido — Political ally and the stronger power in Wano. Orochi visits Onigashima to drink with him during the Fire Festival and is unwilling to jeopardize their alliance over Yamato 35 37 38. In his final moments, he resents Kaido for not coming to save him. Kaido later reacts angrily to news of his death and orders Ace hunted down, but accepts Yamato’s succession once Good assures him that Wano’s weapons production and trade remain stable. Kaido had already intended to replace Orochi with Yamato shortly before his planned final war 57 64 65.
  • Yamato — Calls her his “niece” and claims to have held her as a child. Her connection to Kaido restrains his hostility toward her construction project 18 35 37. Unbeknownst to Orochi, Good intends to make her his replacement. She waits until Orochi is dead before intervening against Ace on Good’s instructions and subsequently becomes shogun 22 57 59.
  • Good — Initially praises his suppression of the Kozuki samurai, then comes to regard him as the mastermind undermining Orochi’s authority through Hakumai’s development 35 41. Orochi reluctantly hires him to contain Kyoshiro, unaware that Good has separately ordered Ace to kill him and plans to install Yamato as his successor 53 54 55.
  • Fukurokuju — Captain of the Oniwabanshu and trusted adviser. Investigates Hakumai, proposes eliminating Good, and accepts the order to kill Kyoshiro; removing Kyoshiro would also increase Orochi’s dependence on his ninja unit 35 41 49. Admits that assassinating Kyoshiro has only a thirty-percent chance of success and later abandons that fight to defend Orochi from Ace, who defeats him 52 56.
  • Kyoshiro / Denjiro — Orochi’s most trusted right-hand man and strongest samurai, outwardly known as his most loyal subordinate. Secretly a retainer of Oden; Orochi orders his death after learning of Good’s suspicions 7 48 49. During the assassination attempt, Kyoshiro reveals the Kozuki crest on his back, confirming the suspicion. Good later kills him and publicly accuses him of conspiring with Ace to murder Orochi 55 58.
  • Daikoku — Trusted Oniwabanshu subordinate assigned to the bandit campaign. Later reports Good’s theory about Kyoshiro while cautioning that it still requires verification 41 44 49. Recommends seeking Good’s assistance against Kyoshiro and is sent to Onigashima to request it. After Orochi’s death, he pledges the ninja corps to Yamato 52 53 59.
  • Ashura Doji / Shutenmaru — Longstanding enemy whose earlier clashes with Orochi’s forces cost the shogun men. Orochi is astonished when Good returns with his corpse 38 47.
  • Portgas D. Ace — Orochi’s killer. Good makes assassinating Orochi a condition in his dealings with the captive Ace. Having heard of Orochi’s atrocities from Amigasa Village’s residents, Ace has no moral objection to the task. He defeats Orochi’s defender, burns seven of his heads, and severs the last 54 56 57.
  • Komurasaki — Orochi’s favored oiran. His fear that Kyoshiro might discover the assassination plot prevents him from summoning her during the preparations 52.
  • Hotei — Leader of the samurai Patrol Squad serving Orochi. Rushes to respond when warned of Kyoshiro’s supposed assassination attempt, but later submits to Good’s authority and pledges his five thousand samurai to Yamato 56 58 59.
  • Izo — Regards Orochi as the chief culprit in Wano’s suffering and the Kozuki Clan’s destruction, hating him even more deeply than Kaido. When Good later reveals that Ace killed Orochi, Izo weeps and thanks Good; Ace personally confirms the killing 99.

Story Role / Major Arcs

Heavenly Residence Opening

Orochi sends Fukurokuju to present 10,000 gold at Yamato’s Heavenly Residence opening. The gift causes an uproar among the guests and reinforces the importance of her connection to Wano’s rulers 18.

He later praises Good for rounding up more than two hundred Kozuki samurai, urging his own retainers to emulate the pirate’s ruthlessness 35.

Conflict over Hakumai

Fukurokuju reports that Good and Yamato are building a town using approximately one thousand quarry prisoners, opening gifts, and surplus supplies from Paradise Farm. Orochi fears the project will improve living conditions and draw people away from the Flower Capital, so he summons its organizers 35.

At the banquet, Good maneuvers Orochi into promising 50,000 gold for construction. Good then presents Hakumai as a demonstration of Yamato’s ability to succeed Kaido as leader of the Beasts Pirates 37 38.

Orochi transforms and threatens to kill Good under the pretext of protecting Yamato from deception. Good’s claim to be her fiancé, supported by Fukurokuju’s report of their intimacy, makes the political risk too great. Orochi retreats into an insincere apology and claims the threat was merely a test 38.

Unknown to Orochi, Good has already proposed killing him and making Yamato shogun. Good reasons that Kaido primarily needs weapons, money, and capable subordinates, making the identity of Wano’s ruler secondary if those needs continue to be met 22 35.

Bandit-Suppression Campaign

Orochi redirects Good and Yamato toward Ashura Doji’s Atamayama Thieves. Good accepts, persuading him to contribute 100,000 gold and lend troops 38 39.

Hakumai’s property presales soon attract large numbers of Flower Capital residents. Enraged, Orochi agrees to Fukurokuju’s plan to eliminate Good during the campaign and appropriate Hakumai afterward 41.

The campaign ultimately assembles five hundred samurai, four Oniwabanshu ninjas, and nearly three hundred thousand gold in total funding. Good refuses to depart until the money is ready 41.

During the campaign, Daikoku begins to suspect that Kaido intends Yamato to replace Orochi. When an opportunity arises to attack Good from behind, he instead stabs Shutenmaru, choosing to fulfill the bandit-extermination assignment rather than Orochi’s covert order against Good 44 46.

The force returns with Shutenmaru’s corpse in less than a day. Though disappointed that Good also survived, Orochi celebrates the removal of his longstanding enemy, announces the thieves’ destruction nationwide, and holds a victory banquet 47.

Suspicion of Kyoshiro

After the campaign, Good links Ushimitsu Kozō’s intervention to Oden’s surviving retainers and suggests that Kyoshiro is one of them. Daikoku passes the theory to Orochi, explicitly noting that it has not been verified 47 48 49.

Orochi is terrified that his most trusted samurai might be a Nine Red Scabbard. Unwilling to tolerate even a one-percent possibility, he orders Fukurokuju to kill Kyoshiro, setting up an impending conflict in the Flower Capital 49.

Preparations prove difficult. Kyoshiro’s strength, intelligence, and fifteen years of influence make a discreet assassination uncertain, while mobilizing a large force risks warning him. Fukurokuju estimates only a thirty-percent chance of success, and Kaido’s strongest fighters remain away on expedition. Orochi insists that the plan stay secret, withholding the information even from Hotei and the other ministers 52.

Daikoku proposes recruiting Good and Yamato to hold Kyoshiro off. Although Orochi protests that Good has repeatedly exploited him and has yet to deliver the campaign proceeds, he ultimately decides that Kyoshiro is the greater immediate danger and sends Daikoku to Onigashima 52 53.

Castle Banquet and Assassination Attempt

A month after Shutenmaru’s defeat, Orochi hosts another banquet attended by Wano’s leading officials. Fukurokuju has approached Kyoshiro under the pretext of dividing the bandit-suppression funds, while Good arrives with treasure chests. Orochi hopes that the planned confrontation will remove both Kyoshiro and Good 54.

Orochi brings the pair into a side room to discuss the money and dismisses Good’s attendants after the gold is presented. The forthcoming Fire Festival and Kaido’s return make collecting funds for his annual tribute important to him 54.

Good calculates Orochi’s share, including his initial investment, as 154,000 gold. Furious at the pirate’s demands and perceived disrespect, Orochi summons all eleven elite Oniwabanshu. Kyoshiro mistakes Orochi’s hostility toward Good for proof that his own cover remains intact, but the ninjas abruptly attack him instead 55.

Orochi accuses Kyoshiro of serving Oden. Kyoshiro abandons his disguise and exposes the Kozuki crest on his back, confirming his allegiance. Orochi orders him killed, but Good refuses to join the attack directly, explaining that their agreement only requires him to prevent Kyoshiro from escaping the castle. Orochi then orders Fukurokuju to mobilize the samurai 55 56.

Ace’s Attack and Death

Good has separately demanded that Ace kill Orochi, intending to blame the shogun’s death on a pirate attack before presenting himself and Yamato as the figures who restore order. Ace accepts the target without moral hesitation because Amigasa Village’s residents have already told him about Orochi’s atrocities 54 56.

As officials rush to respond to the warning about Kyoshiro, Ace’s Fire Fist engulfs them. The Spade Pirates reveal themselves and occupy Orochi’s samurai while Ace pursues the shogun. The castle is devastated by flames and a massive flying slash, prompting the Flower Capital’s commoners to hope that Orochi will die 56.

Ace burns Orochi before he can react. Fukurokuju abandons the confrontation with Kyoshiro to defend him, but Ace defeats the ninja captain. Orochi flees through the castle, pleading for help and ordering courtesans to stop Ace. They refuse, watching his suffering with cold expressions 56.

Cornered, Orochi transforms and attacks with all eight heads. Ace’s flames burn seven to charcoal, leaving Orochi alive with only one head. Orochi declares that he will take everyone down with the Kurozumi family’s grudge, but Ace draws a dagger and severs his last head 57.

Ace carries the head back to the banquet hall and publicly announces that he killed Orochi. The defending samurai lose their will to resist and drop their swords. Only then does Yamato appear, following Good’s instruction to wait until Orochi is dead before confronting the Spade Pirates 57.

Succession and Aftermath

After killing Kyoshiro, Good orders his corpse displayed and an obituary issued for Orochi. The official account accuses Kyoshiro of plotting to usurp the shogunate and conspiring with Ace to assassinate Orochi. Good also summons Wano’s daimyo and officials for a succession meeting three days later 58.

News of Orochi’s death spreads throughout Wano in less than half a day. Residents celebrate with stored food, drink, drums, and firecrackers. Hyogoro and Shimotsuki Yasuie welcome his removal but recognize Good’s maneuvering behind the official account, worrying about the danger his growing influence poses to a future Kozuki restoration 59.

At the succession meeting, Good announces Yamato as the next shogun. Daikoku pledges the five-thousand-strong ninja corps to her, and Hotei follows with the five thousand samurai of the Patrol Squad. With both forces supporting her, the opposing daimyo submit. That night, Good orders the daimyo killed and their deaths reported as suicides, completing a wider replacement of Orochi’s governing order 59 60.

When Kaido returns, Good reports the deaths of Shutenmaru, Kyoshiro, and Orochi. Kaido initially reacts with outrage and orders Ace hunted down after Good attributes Orochi’s death to him. He nevertheless accepts the new arrangement when assured that Yamato’s government, assisted by Good, has stabilized Wano and maintained weapons production and trade 64 65.

Later, Good tells Izo that Orochi is dead and Yamato rules Wano. Ace confirms that he personally killed Kurozumi Orochi, and Izo responds with tears and gratitude 99.
