Background / History
After unexpectedly succeeding the deceased Senju Tobirama, Hiruzen initially lacked enough influence to control Konoha’s political system. He and Danzo helped establish Root from adopted orphans and allied-clan shinobi to counterbalance the clan-influenced Anbu. Hiruzen later reclaimed Anbu authority, while Danzo retained Root to conduct operations Hiruzen could not openly sanction. 10
He secured the Ino–Shika–Chō clans as a core Hokage faction, while the Uchiha and Hyuga experienced varying degrees of suppression. His administration outwardly pursued appeasement toward the Uchiha while Danzo continued targeting them. 10 29
Hiruzen tacitly supported Danzo’s plan to damage Hatake Sakumo’s reputation and prevent him from becoming Hokage, believing Sakumo could later be reinstated once his prestige had diminished. Sakumo’s suicide exposed Hiruzen’s failure to account for the Hatake clan’s samurai conception of honor. 11

Hiruzen presents himself as gentle, paternal, and attentive toward subordinates. He rewards a Root informant by promising to arrange the informant’s child’s promotion and speaks kindly to Academy students and Anbu. 9 19
Behind this demeanor, he is a cautious political operator who prioritizes stability, prestige, and control. He conceals Orochimaru-related murders to avoid disrupting the Chunin Exams, reasoning that cancelling them would appear incompetent. 26 He also delays naming a Fifth Hokage because he wants to retain office until his grandson Konohamaru is grown, believing only he can restrain Danzo. 15

Hiruzen receives Itachi’s report that Uchiha Yan trapped him in genjutsu with a single glance. Concerned by Yan’s influence among the Uchiha Hawks, he reflects on having allowed Danzo’s Root to monitor him. 4
When Shisui disappears, Hiruzen draws information from his spy inside Root and questions Kakashi about Itachi’s whereabouts. His threatening shift in demeanor leaves Kakashi disturbed and increasingly doubtful of him. 9
Assassination Attempt and Conflict with Danzo
Hiruzen survives an ambush by four foreign assassins through substitution, then convenes Danzo, Homura, and Koharu to investigate the breach. He concludes that the Uchiha were not responsible. 12 13
After Danzo secretly leaves Konoha, Hiruzen orders Anbu surveillance. Learning that Danzo has approached the Uchiha, Hiruzen resolves to act if Danzo threatens his authority or Konoha. 14 15

Death During the Konoha Invasion
Orochimaru, disguised as the Kazekage, takes Hiruzen hostage during the Chunin Exam invasion and challenges him atop the arena roof. 31 32
Inside the Four Violet Flames Formation, Hiruzen battles Orochimaru alongside the Edo Tensei Hashirama and Tobirama. He summons Enma, seals the reanimated Hokage, and then uses the Dead Demon Consuming Seal on Orochimaru. 33 35 36
Unable to fully take Orochimaru’s life, Hiruzen seals part of his soul instead, leaving Orochimaru unable to form hand seals or use ninjutsu. Hiruzen dies from the cost of the technique and his wounds, creating a leadership vacuum in Konoha. 37
Posthumous Legacy and Succession Crisis
Following Hiruzen’s death, Uchiha Yan orders an Anbu member to cover his body with the Hokage Cloak and initially proposes that Jiraiya take charge of the crisis. Homura and Koharu instead assert that the Council of Elders should temporarily wield Hokage authority. 38
Hiruzen is later commemorated alongside the other heroes lost during the Konoha Crush Plan. His former Hokage office subsequently becomes Uchiha Yan’s private domain as the Uchiha-led administration consolidates power. 58 59
